Quality Tackling: Successful Resolution Case of Decal Misalignment in 700ML Decorated Rum Bottles

On Sept 30, 2025, we received feedback from our customer: among the 82,500 units of 700ML decorated rum bottles supplied earlier, 186 units were found to have misaligned decals during use. We attached great importance to this feedback, as the neatness of decals directly affects product appearance and is one of the core quality requirements from the customer. Upon receiving the notification, the company immediately activated an emergency response and established a special task force, committed to thoroughly identifying the root causes and delivering a satisfactory solution to the customer.
The special task force first traced the entire production process, conducting a detailed review of every link from decal application, furnace feeding to inspection and packaging. After multiple rounds of investigation and discussions, three key root causes were finally identified:
  1. Decal application operators failed to strictly follow standard operating procedures and did not conduct individual self-inspections on each unit after decaling, allowing some misaligned decals to flow directly to the next process;
  2. Staff responsible for furnace feeding, inspection, and packaging failed to implement the requirement of inspecting each unit individually, enabling defective products to slip through the layers of quality checks;
  3. Patrol inspectors failed to detect and correct decal misalignment during daily inspections, leading to the accumulation of small-scale operational deviations into potential batch quality issues.
Upon identifying the crux of the problem, we wasted no time in formulating a comprehensive set of corrective and preventive measures, which were officially documented in an internal Corrective and Preventive Action (CAPA) Report on Oct 09, 2025.
  • Firstly, we reorganized and standardized the decal application process, requiring daily pre-work special training for all decal operators to ensure everyone proficiently mastered standard operations and quality requirements;
  • Secondly, we clarified the self-inspection responsibility of decal operators, mandating that after completing decaling, each unit’s decal must be inspected individually under lighting to confirm no missing decals or misalignment before being transferred to the next process;
  • Thirdly, we added an independent inspection procedure before furnace feeding, assigning dedicated personnel to conduct individual checks on decal appearance quality to build a second line of defense;
  • Finally, we optimized the operating standards for the light inspection and packaging stages, requiring staff to rotate the bottles during operation to fully inspect the decal quality on both front and back sides for defects such as decal cracking, missing decals, redundant decals, or misalignment. Meanwhile, we strengthened the daily patrol inspections and random checks by quality inspectors to ensure the effective implementation of all measures.
Once these measures were rolled out, they were fully implemented across the production line. Chen Lifang from the Production Department, Wu Mei from the Quality Control Department, and Li Qiang from the Quality Control Section led their teams in strictly enforcing each requirement, pressing down responsibilities layer by layer from personnel training to process control. The Quality Control Section, led by Li Qiang, conducted full-process supervision, with each batch of products undergoing meticulous inspection and affixing of a special inspection seal to ensure no defective products left the factory. After a period of rectification and verification, the decal misalignment issue was completely eradicated in subsequent productions of the 700ML decorated bottles.
When the customer received the rectified batches and completed the inspection, they promptly provided positive feedback—all products’ decals were neatly aligned, fully meeting the quality requirements. This incident not only allowed us to successfully resolve the specific quality issue but also improved the full-process quality control system and strengthened the quality awareness of all employees. The customer’s trust and recognition have become a driving force for us to continuously uphold quality and refine services, laying a solid foundation for the long-term and stable cooperation between both parties.
